The research employed a qualitative approach using a case study method. Data collection techniques included observation, in-depth interviews, and documentation. The research subjects consisted of the principal, SKI teachers, and other educational staff. The findings reveal that the principal applied a transformational and participatory leadership model in guiding teachers. The development process included academic supervision, internal training, informal discussions, as well as continuous motivation and support. SKI teachers showed improvement in lesson planning, selection of appropriate teaching methods, and more varied evaluation techniques. Despite challenges such as limited facilities, time constraints, and budget shortages, the principal remained highly committed to enhancing teacher professionalism. It is concluded that the success of improving pedagogical competence is significantly influenced by the inspirational, communicative, and consistent leadership of the madrasah principal. This leadership model is relevant to be implemented in madrasah contexts to enhance the quality of learning and the holistic character formation of students.
